Why You Can Be Flat Out and Still Not Profitable

A lot of consultancy owners think their profit problem is pricing. 

 

They assume fees are too low. 

Or the team need to work harder. 

Or they just need to win more work. 

 

But often the real issue is this: 

 

Profit is being lost during delivery. 

 

Not when the job is won. 

 

After. 

 

Quietly. 

 

Through rework. 

Unclear scope. 

Missed assumptions. 

Poor QA. 

Unpaid extras. 

And delivery issues that slowly chew through margin one hour at a time. 

 

That is why a consultancy can be absolutely flat out and still not be properly profitable. 

 

Because busyness hides inefficiency. 

 

Full calendars can look healthy. 

 

A busy team can look productive. 

 

But if projects are drifting, rework is creeping in, and no one is tracking time against fee properly, profit can disappear fast. 

 

That is why being busy is not the same as being profitable. 

 

In this week’s podcast episode, I break down where most margin loss actually happens, why busy teams often miss the warning signs, and how stronger delivery systems are one of the fastest ways to lift profit without winning more work. 

 

I also share the story of Mandy, one of our Boardroom clients. 

 

Her consultancy was busy. 

The team were flat out. 

Utilisation looked strong. 

 

But profit was inconsistent. 

 

What we found was that the issue was not pricing. 

 

It was delivery. 

 

They tightened project kickoffs so scope, assumptions and expectations were clear from day one. 

 

They introduced stronger QA checkpoints so issues were caught early instead of late. 

 

And they built proper project closeout into the way they ran jobs so they could review what went well, what blew out and what needed to change. 

 

The result? 

 

Their first ever 30% profit month. 

 

Same team. 

Same workload. 

Better systems. 

 

That is the key. 

 

Profit did not improve because everyone worked harder. 

 

It improved because the business ran projects better.
